Most law firms have a straightforward process when a lead doesn’t convert.
They mark it lost, rejected, or turned down.
Then they move on.
Gary believes that’s a mistake.
One of his favorite exercises when working with a law firm is opening every lead the firm closed over the previous three months and reviewing what actually happened.
The patterns can be eye-opening.
Callbacks that were requested but never made. Inconsistent follow-up. Intake specialists quitting too early. Objections that weren’t handled effectively.
The firm didn’t just lose the opportunity to represent those potential clients.
It lost an opportunity to learn why.
Every Closed Lead Should Answer One Question
Did we handle this claimant’s situation correctly?
That doesn’t mean every closed lead should have become a signed client.
You aren’t going to win every qualified lead. There is too much competition, and there are plenty of legitimate reasons someone may choose another firm.
The question is whether your team did everything reasonably within its control.
Did you follow up consistently?
Did someone miss a promised callback?
Did intake effectively handle the claimant’s objections?
Was an escalation opportunity missed?
Could the experience have been better—even if the firm ultimately couldn’t help the person?
Those questions turn a lost lead into useful information.
Closed-Lead Review Isn’t About Blame
The purpose isn’t to relitigate every decision or find someone to blame.
It’s pattern recognition.
If the same issue appears repeatedly, you don’t have an isolated mistake anymore.
You have a system problem.
And that’s where closed-lead review becomes incredibly valuable.
One Review Can Improve Your Entire Intake System
Consistently reviewing closed leads can expose opportunities to improve:
🔹 Scripts
🔹 Follow-up standards
🔹 Escalation behavior
🔹 CRM discipline
🔹 Coaching
That’s enormous leverage from information your firm already has.
Don’t Lose the Case and the Lesson
You can’t sign everyone.
But you can squeeze the towel dry with persistence, respect, communication, and consistency.
And when you don’t win the client, you can ask what—if anything—your firm could have done better.
Then make sure the same mistake doesn’t happen again.
Because firms that review their losses get better.
Firms that ignore them keep paying for the same mistakes over and over again.
