The CRM Problem That Leads to Bad Decisions [036]  The CRM Problem That Leads to Bad Decisions [036]

Your intake reports may look perfectly fine.

But if the statuses feeding those reports aren’t being used consistently, the numbers don’t mean what you think they mean.

That’s a problem Gary sees regularly when working with law firms.

A firm may have dozens of statuses available inside its CRM. And over time, different intake specialists develop different interpretations of what those statuses mean.

Take “Under Review.”

For one person, it means an attorney is actively reviewing the lead.

For another, it means they’re waiting for missing information.

For someone else, it effectively means:

I don’t know what to do with this.

Same status.

Three completely different situations.

Then leadership runs a report assuming all three mean the same thing.

A Status Should Help You Make a Decision

A CRM status shouldn’t simply label where a lead ended up.

It should tell you something useful.

Gary’s standard is straightforward:

Every status needs a clear, shared definition that everyone on the team understands and uses the same way.

And every status should imply a next step.

If a lead is “Under Review,” what exactly is happening?

Who owns it?
What are they waiting for?
How long can the lead remain there?
What needs to happen for it to move?

If the status can’t answer those questions, it isn’t giving leadership much visibility.

“Lost” Can’t Mean Everything

The same problem happens at the end of the process.

Imagine your “Lost” bucket contains:
🔹 Leads that were never qualified
🔹 Leads your team couldn’t reach
🔹 Qualified leads who hired another firm
🔹 Leads your firm mishandled

Those outcomes aren’t interchangeable.

But if they’re all recorded the same way, your report collapses very different problems into one number.

Now imagine leadership sees that number increasing.

What should they fix?
Marketing?
Follow-up?
Training?
Staffing?
Qualification standards?

You don’t know. And they don’t know.

And that’s the real danger behind bad data.

Bad Data Creates Bad Decisions

When statuses are inconsistent, the problem extends far beyond CRM cleanliness.

Your data becomes unreliable.

And Gary’s point is that unreliable data leads directly to unreliable management decisions. Leadership starts fixing the wrong things and spending money in the wrong places because the underlying information can’t be trusted.

You can’t diagnose a problem accurately with bad information.

Your CRM Needs Discipline

The solution isn’t necessarily another dashboard.

Or another report.
Or another piece of technology.

Start with the system underneath it.

For every status in your CRM, get clear on three things:

What does this status mean?
Who owns what happens next?
How long can a lead remain here before something needs to happen?

Gary’s point is simple: clarity changes what leadership can see and, ultimately, what the firm can actually fix.

Your CRM is only as useful as the discipline behind it.
